It may include drawings, component callouts, measurements, a bill of materials, artwork, labels, packaging and sample comments. One approved change can affect several of them.

Changing a shoulder-strap width can require updates to webbing, adjusters, attachment construction, reinforcement, measurement points and sometimes packaging. Moving a zipper can change the opening length, pattern geometry, lining construction and appearance. If only the annotated photo is updated, the rest of the package becomes internally inconsistent.

The sample room may still make the correct next prototype because the technician remembers the discussion. Bulk purchasing and production cannot safely depend on that memory.

A change is controlled only when it reaches every affected record and the resulting sample is tied to that version.

Give every released set a visible identity

At minimum, the package should show:

product or style ID;

revision code or version number;

issue date;

development stage;

prepared and approved status;

page number and total pages where practical;

current or superseded state.

The same identifier should appear on every exported page. A filename alone is weak control because files are easily renamed, copied or downloaded without their original folder context.

Avoid labels such as “final,” “final 2” or “latest.” They describe someone’s opinion at one moment, not a traceable release. A simple sequential system can work if the team uses it consistently.

Use one numbered change log

Each change-log row should answer:

What item or location changed?

What was the previous requirement?

What is the new requirement?

Why was the change requested?

Which pages or BOM items are affected?

Does the change affect cost, sourcing, function, appearance, tooling, testing or schedule?

Is a new sample, partial mock-up, component approval or document update required?

Who owns the next action?

What is the status: open, proposed, approved, rejected or verified?

Which revision and sample first contain the approved result?

One decision per row makes closure visible. Combining “move pocket, change zipper and improve shape” into one comment hides three different actions and three different verification needs.

Do not use chat as the production change log

Chat is useful for rapid clarification. It is poor as the only release system. Messages may be separated from images, edited, buried by later discussion or visible to only part of the team.

After a call or chat decision, transfer the approved result into the controlled change log and update the affected files. The message can remain supporting evidence, but it should not be the only location where the product changed.

Fast communication can continue. The control step is consolidating the approved outcome into one traceable product record.

Distinguish a proposal from an approved change

Factories often suggest alternatives during sampling. A suggestion may improve construction, use a more available component or solve an access problem. Recording the suggestion as if it were already approved can cause the next sample or purchase order to adopt it unintentionally.

Use separate statuses:

Open issue: the problem is observed but the action is undecided.

Factory proposal: an option has been offered for review.

Buyer change request: the desired result is stated but impact has not been confirmed.

Approved for next sample: the change may be implemented for verification.

Verified: the change was checked on the identified sample or evidence.

Released for bulk: the updated product package is authorized.

Approval of a next-sample change is not automatically approval for bulk production.

Review the impact before issuing the next revision

Not all edits have the same consequence. Classify the affected areas before deciding how to verify the change:

Geometry: pattern, dimensions, capacity, alignment or device fit.

Materials: appearance, stiffness, bulk, sourcing or process behavior.

Components: compatibility, opening operation, finish or attachment.

Construction: seam sequence, access, reinforcement or edge finish.

Branding: artwork, placement, backing or process setup.

Packaging: fold, compression, protection, labels or carton use.

One visible change can affect multiple production records. The change log should point to all affected pages before the next release.

A logo-size change may require only revised artwork and placement approval. A base-construction change may alter pattern pieces, reinforcement, measurements, standing shape and packing. The verification effort should follow the consequence, not the number of words in the comment.

Link each physical sample to its exact input documents

Every sample should carry or accompany a record showing:

sample ID and date;

product and color;

sample type or stage as defined by the project;

tech-pack revision used;

BOM and artwork revision used;

substitutions and exceptions;

open points intentionally not represented;

factory or buyer comments implemented;

approval status.

This prevents a good-looking sample from becoming an ambiguous “golden sample” that cannot be reproduced from the documents. The article on prototype versus pre-production samples explains why the sample stage and approval boundary must also be explicit.

Withdraw superseded documents

Creating a new revision is only half of version control. The old one must stop circulating as an active instruction.

Use a controlled shared location where possible. Mark old files superseded, archive them away from the active production folder and avoid sending isolated replacement pages without the complete current set. If only selected pages changed, reissue the package or provide a release note that identifies unchanged pages and confirms the full current revision.

Printed files and downloaded attachments are harder to withdraw. Put the revision visibly on every page so an outdated copy can be identified at the workstation.

Close comments with evidence

“Done” is not enough. Close each critical comment with the evidence appropriate to the issue:

annotated photograph;

measurement result with method;

material or component approval reference;

partial construction mock-up;

revised sample;

updated artwork proof;

confirmed drawing or BOM row.

The evidence should state which revision it supports. If a correction is visible only on the sample but the file remains wrong, the change is not ready for release.

Production-release checklist

Before authorizing bulk, confirm:

one current revision is identified;

every page shows the product and revision;

the change log has no hidden critical open items;

approved changes reached all affected pages;

the BOM and component references match the sample;

measurements and methods are current;

artwork and labels use released files;

substitutions and exceptions are documented;

the pre-production sample identifies the same revision;

superseded files are withdrawn;

bulk authorization is explicit.

Release one synchronized package. Do not ask production to reconcile conflicting files.

What buyers should send to the supplier

Send the current complete tech pack, the numbered change log, annotated evidence and a clear list of open versus approved decisions. When asking the factory to review a change, request its impact on construction, materials, sourcing, sample verification and quotation rather than asking only whether it is possible.

The guide on why a bag drawing is not enough for production explains the records that need to stay synchronized. Use the bag sampling and quality-control process to place revision release at the correct development stage.

Next action

If your current sample comments are distributed across messages and marked-up files, consolidate them before ordering another sample.
